π¬ Project Overview
This pilot video was a creative experiment testing how far generative AI tools can go in owning the full content pipeline, from avatar to visuals, script, and voice.
Set in the context of Web3 education, the goal was to simulate an organic, story-first video that felt native to social media while still hitting the emotional tone of traditional storytelling. Inspired by creators like William Ray Johnson and the narrative tone of Freaky Stories, the piece needed to feel authentic, not robotic.
The challenge? Striking the right balance between automation and authorship. Could AI generate high-quality visual content at speed, without sacrificing consistency, control, or brand nuance?
π©βπ» My Role

I led the project from end to end, responsible for creative strategy, design execution, and tool testing.
Scriptwriting and storytelling development
Strategic Production Planning & Strategic decision-making on asset generation vs handcrafted elements
Visual Development
Brand alignment
AI tool evaluation and implementation & AI implementation
Motion design and compositing
π Challenges & Process

1. Understanding the Constraint
The task was to produce a compelling video with minimal manual effort, a fully AI-driven content creator. But early tests revealed major gaps in consistency and control, especially when it came to character output and branding.
2. Strategic Decisions
To explore efficiency vs quality, I tested multiple AI tools, primarily HeyGen and Veo3, across categories like production time, creative flexibility, and realism. This side-by-side testing informed the final approach: a hybrid workflow prioritizing realism where it mattered most.
3. Creative Execution
Midjourney was used for visual references, while Veo3 was selected for final avatar generation due to its superior realism and expression. I assembled assets in After Effects, manually handling fine-tuning and post-processing to elevate the final output beyond what raw AI could provide.
4. Breakthrough & Learning
Although Veo3 delivered the most cinematic results, the lack of frame-to-frame consistency required significant compositing work. The biggest takeaway: AI tools are powerful assistants, not replacements. Hybrid pipelines still outperform in quality-critical contexts.
π§° Tools used

Veo3 (AI video generation)
HeyGen (AI avatar presenter)
Manus (testing phase only)
ChatGPT (scriptwriting support)
Midjourney (visual references)
After Effects & Photoshop (motion & post-production)
π€ AI Tools Comparison & Research
Evaluation Criteria
We tested Veo3 and HeyGen across two main categories:
1. Production & Workflow
Winner: HeyGen
Pricing & Scale: $29/mo for unlimited generations (vs Veo3βs $250/mo with credit limits)
Platform Integration: HeyGen offers native integration
Speed & Volume: HeyGen is optimized for quick content creation
Ease of Use: Medium control via GUI (less flexible, more user-friendly)
Veo3 Pros:
More control via prompting (advanced users)
Higher creative flexibility and customization
Trade-off: slower and more expensive
2. Creative & Content Capabilities
Winner: Veo3
Visuals: Ultra-realistic, cinematic lighting, and expressive avatars
Audio: Natural voice cloning, multilingual support, and lip-syncing
Use Case Fit: Ideal for cinematic storytelling, narrative ads, and high-concept content
HeyGen in contrast: More suited for talking-head explainers and AI presenter-style content
Human-like Realism
Veo3 clearly wins with subtle movements, nuanced expressions, and near-photorealistic output. HeyGen feels more like a polished AI presenter β great for fast-paced content but less immersive.
π¨ Creative Process
To begin, I mapped out the story structure and tone, aiming for a format that felt native to social media while still rooted in traditional storytelling. Once I developed the script and concept, I began testing AI tools to determine the best fit for the project goals.
I iterated with both HeyGen and Veo3 to compare not just output quality but also production viability β how much control I had, how quickly I could generate iterations, and how well the final video conveyed the intended emotion.
After testing, I chose Veo3 for the final production due to its superior realism and expressiveness. However, maintaining visual consistency with Veo3 was challenging, especially when trying to match the characterβs appearance across generations β even with tools like first/last frame locking.
Post-generation, I brought all assets into After Effects for fine-tuning, timing adjustments, and adding visual polish to elevate the final piece.
π Key Takeaways
Veo3 delivers unmatched visual realism but comes at a higher cost and requires deeper expertise.
HeyGen is ideal for scalable content creation β faster and more affordable, but less cinematic.
Generative tools have distinct strengths, and the best choice depends on your storytelling goals.
Consistency in character generation is still a major limitation in current AI video tools.
A hybrid approach (AI + motion design) still provides the best balance between speed and quality.
β Outcome
Delivered a short-form AI-generated video simulating a social-native content creator
Achieved high visual realism with cinematic quality using Veo3Validated that hybrid workflows outperform fully automated pipelines for brand storytelling
Result became a foundational test for future AI-integrated motion workflows within the team
π‘ Deliverables
1x MP4 (Pilot video)
Style frames
Tool comparison & workflow notes (internal documentation)
π§ Takeaway Block
βAI can generate content, but only human intent can make it resonate.β
